    Hogan personality assessment

What helps a leader be effective, and what might stand in their way?

A leader’s success depends on more than just experience and knowledge. How they make decisions, unite the team, react under pressure, and shape the work environment are equally critical. Hogan helps reveal the foundation of leadership behavior: personality traits, motives, and derailment risks that can strengthen or limit a leader’s effectiveness.

Hogan is a scientifically validated personality assessment methodology. It helps clarify how an individual’s personality traits manifest in their behavior, relationships with others, and overall performance. Three primary questionnaires provide a rich data foundation adaptable to diverse organisational objectives – from leadership style and collaboration to change management, talent development, and team culture.

    When is Hogan most valuable?

    • When selecting executives, where evaluating both leadership potential and potential risks is essential
    • When determining whether an employee is ready to step into leadership or assume greater responsibility
    • When coaching and developing leaders to pinpoint specific behaviors worth adjusting
    • When identifying future leaders and planning executive succession
    • When strengthening executive leadership teams to enhance collaboration and culture

    Assessment Structure

Three perspectives that help gain deeper insight into a person

    The Bright Side

HPI – Day-to-day behavior and strengths. The Hogan Personality Inventory predicts how an individual typically works, communicates, and achieves results. It reveals personality traits that foster team alignment, initiative, adaptability, and continuous learning.

    The Dark Side

HDS – Behavioral risks. The Hogan Development Survey helps identify behavioral tendencies that can hinder work and collaboration, especially when under stress or when self-monitoring decreases. For example, attention to detail can turn into micromanagement, or high self-confidence into reluctance to hear other viewpoints. Recognizing these tendencies allows individuals to manage their behavior more consciously.

    The Inside

MVPI – Values and motivation. The Motives, Values, Preferences Inventory reveals what an individual strives for, what they value, and in what type of work environment they find it easiest to stay motivated. When evaluating leaders, it helps clarify what kind of team culture they tend to create.

    What makes Hogan stand out?

    1. Three questionnaires – a broad spectrum of leadership insights

Hogan results can be analysed across various behavioral and competency themes: self-management, relationship building, influence, decision making, strategic mindset, team alignment, or employee development.

    2. Flexible customisation for your goals

Using the same core assessment data and selecting appropriate reports and frameworks, you can extract targeted insights for executive selection, individual development, talent programs, or team strengthening.

    3. Depth that helps understand root causes of behavior

Assessing strengths, potential risks, and core motives together offers a complete view of why a leader chooses a particular course of action, when they are most effective, and where adjustments are needed.

    4. Focus on impact on others

Hogan helps predict how a leader's behavior is likely perceived by those around them. This creates a foundation for meaningful feedback and enables leaders to better understand their impact on the team.

A single competency usually relates to a combination of several personality traits. The Hogan competency model and research-backed connections allow questionnaire results to be interpreted across various work-critical competencies, helping predict behavioral tendencies.

A 360° assessment shows how a leader’s behavior is perceived by those working with them. Hogan helps predict behavioral tendencies and understand the underlying personality traits driving them. Combining both methods provides a deeper understanding of both visible behavior and its underlying drivers.

No. It highlights a behavioral tendency worth paying attention to. Its significance depends on the role, the environment, and the person’s ability to manage their behavior. We evaluate results holistically, considering all other information about the individual.

What matters for Hogan is what an answer enables us to predict. For example, individuals who agree that they take a different route home every day are more likely to be creative and enjoy novelty. Hogan is not concerned with how a person commutes home; it aims to predict how a person will perform at work.

Each of the three personality questionnaires takes an average of about 15 minutes. If cognitive abilities are also evaluated, an additional ~35 minutes is required. It can be completed online at a convenient time. If paused, answers are saved so progress can be resumed later.

Results are presented as percentiles compared against large working-adult normative samples. Norms for the personality questionnaires consist of more than 100,000 working adults globally. Hogan research shows that cultural differences are minimal, and people across different countries are far more similar than they are different.

Hogan data is rich and complex, which is why the publisher requires it to be handled exclusively by certified specialists. This ensures conclusions are accurate and that tools are used ethically and legally. Addelse consultants hold Hogan certifications and bring over 5 years of experience using Hogan, turning assessment results into actionable business insights and decisions.
